About this process

The session where leadership gets honest about what they're actually building, who for, and how they'll win — before anyone writes a roadmap. Nine dimensions of your business — problem, audience, focus, competitive advantage, pricing, distribution, brand, product, and partnerships — mapped across three time horizons and answered with enough specificity that a new team member could read it and know exactly what the company is doing right now, and why. The reason most strategies fail isn't bad ideas — it's that the foundational questions never got a real answer. They got a diplomatic one, or an aspirational one, or the one the most senior person in the room preferred. This session fixes that. You sit with the nine rows until every 90-day cell is concrete, agreed, and honest — and the places where the team can't agree become the most important conversations you'll have all quarter.

1. Discussion

"What does this strategy mean for every dimension of our business — right now, in 1–2 years, and in 3+ years?"

OKRs capture what you're optimizing this quarter. The Clarity Table captures what your strategy means across every dimension of the business and across every time horizon. Blank cells are the most important conversations: they are the strategic blind spots.

•Fill the 90-day column first — alone. Before the group session, each leadership team member completes the 90-day column independently. Divergences reveal actual strategy conversations you need to have.
•Compare the 90-day answers as a team. Where answers diverge, name the disagreement and decide. Don't average toward consensus.
•Let the 1–2 year column be directional. The 90-day column should be precise and committal. The 3+ year column should feel ambitious but grounded.
•Track blank cells. Any cell you genuinely cannot fill is a strategic blind spot. Mark it 'to be decided' and assign: who will research or decide this, and by when.

! Filling the table in a group, live, from scratch. It becomes a performance rather than a diagnostic. Always start with independent completion. Ask 2-3 people to participate and share their input before scheduling a meeting or run a workshop (2-3 hours)

2. Think about the "Jobs to Be Done"

Customers don't buy products — they "hire" them to do a job. Understanding the real job your customer is hiring you for often reveals who your true competitors are, and why customers switch.

•What job is the customer hiring your product to do?
•What were they using before — and why did they fire it?
•What emotional and social jobs sit alongside the functional one?
•What would make them fire you — and hire someone else?
3. Review Each Dimensions
